Delivering a successful SAP transformation isn’t just about technical expertise, it’s about measuring what really matters. The right metrics, governance, and communication often make the difference between a project that succeeds and one that drifts off course.
I recently caught up with Benjamin Smith, Project Manager and SAP Specialist Freelancer, to discuss how projects succeed (or fail) and why having an external perspective can be a game-changer.
Bridging the Gap Between Business and SI
When companies start an SAP transformation, they usually bring in a systems integrator (SI) to lead delivery. That’s essential - but it’s not the whole picture.
Ben explained that internal teams often work in BAU mode, while the SI lives and breathes projects. Someone needs to bridge that gap.
Experienced externals do exactly that. They translate between business and technical teams, keeping reporting clear and ensuring everyone is aligned. As Ben put it:
“With good reporting, you can say, ‘We’re going live on the first,’ and know it’s true. If the metrics underneath don’t stack up, it might look green - but it’s not.”
Defining Scope Early
Scope clarity is one of the biggest predictors of project success.
It’s not just about knowing what’s in scope, it’s about knowing what’s not. Allowing items to creep in later can cause delays, confusion, and extra cost.
Ben shared an example of a rollout that looked fine on paper but quickly fell behind because early measurements weren’t realistic. Measuring the right things early helps flag potential issues before they spiral out of control.
Governance: More Than Red Tape
Good governance isn’t bureaucracy, it’s a safeguard.
Ben explained that in places like Germany, missing early engagement with a Workers Council can halt a project entirely: “It’s about understanding frameworks, not fighting them,” that’s exactly the approach he takes in SAP projects.
Governance ensures the metrics you track reflect real progress, not just activity. Meetings and milestones are helpful, but they don’t guarantee readiness to go live.
Preparing for S/4HANA
With the 2027 S/4HANA deadline looming, many organisations are trying to move quickly, sometimes too quickly.
Ben noted that companies which have reduced their SAP teams over the years often lack the leadership and architecture expertise to handle upgrades. That’s where experienced freelancers come in, bringing insight and delivery know-how from past projects.
Building the Right Partnerships
Successful delivery relies on strong partnerships, both within project teams and between clients and recruiters.
Ben highlighted the importance of asking the right questions:
“The best recruiters ask the right questions. It’s not about being transactional; it’s about solving problems together.”
